#30 Sunny Lenarduzzi on How to Strategically Build Your Business Using YouTube

Sunny Lenarduzzi is a former broadcast journalist turned YouTube and online video for business expert. From developing a YouTube series for Hootsuite that increased subscriptions by 75% to hitting 1 billion impressions in 1 day on a live-streaming campaign with Applebees, Sunny knows how to create content that works for your business.

Sunny’s YouTube channel has amassed an audience of over 160,000+ and growing. But more impressive than her subscriber numbers are the number of businesses and entrepreneurs she is helping with her courses - like her signature training program YouTube for Bosses.

I really resonated with her methodical research based approach to YouTube because it’s very similar to how I approach personal branding. It’s a science and an art, but for both of us content creation is a method to help others grow their businesses, which is very different from the “content creator” first standpoint that is usually discussed.

Forbes named her one of the 20 must watch channels that will change your business, Entrepreneur named her as one of the top 10 channels every entrepreneur should follow and she’s spoken internationally from NATO’s Headquarters in Brussels to Social Media Marketing World in San Diego. James has more than 30 years of finance and operations experience. He has held high level positions at global agencies like Saatchi & Saatchi & Interbrand. He was a global CFO overseeing 31 offices in 26 countries before he was 30. James has held most C-Suite executive roles from CEO to COO to CFO to CIO (and he’s also a CPA!), which makes him beyond qualified to speak to what makes some of the biggest agencies in the world run successfully.

I don't know how your relationship goes in terms of decisions; does every decision need to run through him? Are you allowed to execute on ideas you have or is it him coming to you with ideas and then you just have to execute on those?

18:00 - How has Gary been different from other CEOs? Is it just his vision or has it been something more than that?

20:34 - What makes a great COO?

21:53 - Gary is famous for saying ‘ideas are shit, execution is the game,’ so obviously you have that background. What’s your decision making style then? How do you logic something out? If he comes to you and he's like, ‘I want to build a Twitch studio tomorrow,’ where do you even start?

23:29 - You're obviously a financial mind, too. So let's say he comes to you with an idea, where do you start? Do you start with the financial aspects, do start with trying to understand it as a general business, do you try to understand it as a process that doesn't maybe exist yet?

25:18 - Because you do have this financial experience I'm sure you're looking at profit and loss statements. How does your job interact with the CFO world? How do you and Alan work together?

27:23 - So a big part of your role is efficiency. What are the metrics to gauge efficiency? If something is not efficient, where do you start looking to streamline it?

28:12 - So then how do you think about the strategy - in general for growth and expansion, is it usually coming up with new offerings, is it about bringing in more business for the same offerings?

30:55 - We’re definitely going to talk about Vaynermentors, but even just talking about the 4 D’s and other offerings like AI and voice services, how do you guys figure out what to charge? I know with at least the 4D’s you can maybe ballpark like what Gary would get for an hour or whatever, but if you’re implementing a completely new service…?

32:12 - So is that when you decide if you should raise rates? 

34:00 - You’ve worked for a ton of companies at this point. What are some of the biggest mistakes you see when people are trying to scale and how can you avoid them?

35:24 - So I know Vayner has the London office and that there’s always been talk about a Singapore office or some kind of Asian hub (who knows if you'd expect the Latin America) --  What are the important elements to look for in terms of global expansion?

36:29 - Speaking of things that might not work, when it comes to divisions of the agency that end up getting dissolved, how do you gauge when it's time to call it quits?

39:08 - So then what's the rotation for you on checking in on departments? Like you said, now you have the experience aspect, you have the studios, you have a Vayner Talent, and a Vayner Beta, and all of this stuff happening…

 40:37 - What aspects of Culture do you need to take into account? What are you guys having that kind of conversation about?

41:34 - So I'm always interested when Gary introduces a new offering. We touched on it earlier, but I know you've been particularly excited about Vaynermentors- can you tell me a little bit more about who this is for?

45:45 - So how much growth can these companies expect, or is there no expectation put on that?

47:02 - I know this is new but how long does it take to really deep dive and truly understand one of these businesses? It seems like it would be very time-consuming.

6:47 - So I want to take it back to the time before YouTube, from growing up in Texas. Were you always creative? What was the dream at the time? 

9:22 - What were you studying in college?  You said you made it 3 1/2 years, so what was the impetus for dropping out at that point if you were only a semester away from finishing?

13:07 - What I think is interesting, and this something I’ve observed from the interviews and just generally, you were a great student, I did well in school, and there’s this thing where I feel like men who become entrepreneurs, for the most part their story is they did awful in school and they were like ‘screw this,’ this wasn’t what they wanted to do so they just didn’t do it, but the female entrepreneurs I’ve talked to were like, straight-A students, they crushed it, they were doing what was practical, and then later on they were like, ‘OK, now it’s time to make a move…’

14:24 - When did you first start posting content online, and how were you getting this business?

16:47 - So when did the idea for Creative Spaces TV enter the picture, and what type of videos were the first ones you started taking seriously on YouTube?

19:08 - So did you have an ideal audience in mind then or were you making content just for you at that point, and for potential clients?

21:22 - So we have to talk about the “How to Casey Neistat A Vlog” video. Obviously, brilliant, it turned out wonderful for you, but I do want to point out that I think you’d be where you are now even without that video. So, if you could tell people who haven’t seen the video what it is, what compelled you to make it…?

28:39 - So when you were reaching out to Casey, were you expecting that if you got through to him that he’d see your work and you wanted a shout out, or were you thinking that maybe you could build a relationship, what was the mindset?

32:12 - I think you have to go narrow to get big. So you went from 4K to 90K subscribers. Can you just tell me how did that change everything? Did you start feeling pressure to perform, or were you just like, if they like you they like you?

38:08 - I’ve heard you say before that the people you generally look up to are Chase Jarvis, Casey Neistat, Gary Vaynerchuk, and, they’re definitely men. And I’ve been realizing more and more that the people I’ve looked up to in business and entrepreneurship for the most part have been male… And I think it’s so interesting that I didn’t have a female role model in that way. There was nobody whose career I looked at that I was like, ‘I want that career.’

39:17 - Not to make it too male/female… women seem to have a harder time bragging about themselves and putting themselves out there in that way.

42:47 - How does Gary play into the story? After the Casey thing goes viral, could you give some background on how you ended up emailing him?

48:08 - So it goes viral, you’re on Gary’s show, what’s next for you?

50:44 - So what are the obligations for an Adobe resident, and then what are you getting in exchange? What do they hope happens to you afterwards, and what’s in it for them?

5:29 - To take a step back, for people who don’t know, can you explain a little bit about about what SEO is and why it matters?

6:45 - Even hearing you say that, it sounds obvious, it sounds easy, but if I’m just starting coming to you I wouldn’t even know where to start. So when people come to you, what part of the blogger journey are they usually on?

8:19 - I think you made an important point, too, that it’s not just bloggers necessarily, but it’s also businesses, it’s any kind of website. So SEO is something you should be paying attention to whether you’re writing blogs on food recipes or you’re an entrepreneur or you’re selling a product.

10:30 - Say you’re in the camp that you're getting most of your traffic from Instagram and your website isn’t getting the traffic. If I come to you, what’s included in an audit? What are the first things you’re looking at, where do we start?

12:03 - How do you find these keywords? 

13:54 - So you mentioned that you use a bunch of tools to do your keyword research. Do you have a few listeners can take a look at to get an idea?

15:41- What are the components of good SEO if it’s not just keywords?

16:59 - Google is trying to pair the person asking the question with the person who has the best answer for that question. But the question is how Google registers that. You mentioned trust, authority, and relevance, how is Google, Bing, or Yahoo looking at these things?

19:45 - So, in that example, do you know what you’re looking for when you’re going through those top 20, or do you actually have to read through each component to look for patterns?

21:15 - So when  somebody comes to you and they don’t have an SEO strategy, how are they normally coming up with their topics, titles, or ideas?

22:53 - So what do you do to really understand their brand?

25:58 - So you mentioned some technical things earlier, like what platform it’s built on, the word length of a post, image placement… Let's dig in:

So what’s the best platform if you are building a blog or website to build on?

29:12 - So what would be a good price to have someone move your site over to Wordpress from a different platform?

29:57 - So going back to talking about things that affect SEO, you mentioned ‘no big block paragraphs.’ What is the ideal word length, does it depend on the topic, how many paragraphs should you have… How is Google looking at that?

31:57 - So what is it about a bulk paragraph that turns off Google?

33:06 - So what about image placement? Are there certain types or sizes of images that perform better? Do you need a certain number of images?

34:15 - So when you post a blog post, how long should you wait before you start to drive traffic to it from other locations? Or, let’s say you post a blog post and you want to repost it on Medium or LinkedIn, what’s the appropriate amount of time to be posting there so that the blog article comes up before the other ones in the rankings?

36:08 - So is the SEO strategy then the same for Google as it would be if you’re trying to SEO a YouTube title vs  trying to do it on all these different platforms?

38:47 - What are you doing to study SEO, what resources are you looking at?

41:06 - What should a person look for in an SEO specialist?

47:41 - I definitely want to hit the ‘affiliate’ topic. Can you go through the biggest affiliates in the space, especially for bloggers, and the pros and cons from a professional perspective?

50:12 - Do affiliate links dock you at all in the SEO perspective? Like, does Google know this is a paid link, so therefore, maybe it’s not as valuable?

50:41 - What’s a no-follow link?

51:53 - It’s the same principles applied there as in social media strategy and brand strategy. You’re not trying to push product on people all the time, but you need to add value. It’s about the post being valuable enough for people to want to click on it.

52:29 - So if someone has not been SEO-ing their stuff, and maybe their site’s a few years old, and now they want to go back, does it act like it’s a new post, or do you get credit for the old post and changing out the titles and all of that data?

53:55 - Regarding images on Wordpress, if it asks you for alt title or an alt description, should you always be filling out those things? What’s supposed to go in there?

56:01 - So it should be a short description?

56:17 - So what’s a meta tag and what’s a meta description?

58:01 - I hear from people who are big bloggers all the time that Pinterest is the #1 driver to their blog posts next to Google. So, can you talk a little bit about top drivers for bloggers and influencers to their blog posts? I’d also like to get into Pinterest a little bit about how to think about pinning if you want to promote your podcast, blog, etc?
